About this land node

CRFF Rwengobe Permaculture Center is a 10-acre (3.9 hectare) syntropic agroforestry demonstration and training site located along the Fort Portal-Mbarara highway near Bigodi in western Uganda. Acquired by the Chris Roberts Forest Foundation in March 2024 when it was covered with Lantana camara invasive weeds, eucalyptus, and pine woodlots, the site has been transformed into a flagship hub for regenerative agriculture in the Kibale area. By September 2025, the center features three syntropic demo plots designed using syntropic agroforestry principles with four forest layers (emergent 30+m, high 15-30m, medium 5-15m, low 0-5m) plus high-density biomass trees, a forest regeneration plot, a training banda under construction, parking facilities, and basic worker housing. The syntropic system was designed by Sieger Burger of Uwepo with tree lines following contour at 7-meter spacing across four commercial blocks totaling 12,450 sq meters, integrating 30 emergent indigenous trees (Mahogany, Prunus africana, Markhamia lutea, Ficus nathalensis, Funtumia africana), 57 macadamia as high trees, 58 Hass avocado as medium trees, 947 low trees (cassava, matoke banana, ndizi banana, gonja banana, bogoja banana, papaya, tree tomato), 1,328 coffee plants between rows, and thousands of biomass trees (Inga Edulis, Leucaena, Moringa) planted every 0.5 meters. The site serves as a living classroom where CRFF's 10 pioneer farmers, KAFRED members, and students from Mountains of the Moon University gather for hands-on syntropic agroforestry training, with expert trainers from Kenya leading workshops. The center is becoming an edible forest that demonstrates how degraded land can be rapidly transformed into a productive, biodiverse system.

Overview

Project Vision
We see this site becoming a fully closed-canopy edible forest within five years, where the syntropic system produces coffee, macadamia, avocado, and diverse food crops under a layered indigenous canopy that sequesters carbon and rebuilds biodiversity from the ground up. The training center will host cohorts of the Forest Farmers Initiative fellowship, graduating 50 syntropic agroforestry experts who each mentor 10 farmers, reaching 1,000 families across the wider Kibale landscape. The processing facility will aggregate coffee, macadamia, honey, and other products under the Kibale Goodness brand, paying farmers a premium for their service to nature. As the syntropic plots demonstrate, when you do the right things from the beginning, when you care for your soil and farm with nature not against it, degraded land transforms into productive forest faster than anyone expects. The February-planted plot already looks like a young forest by September. Nature quickly supports you when you give it a chance.
Project Purpose
To serve as a one-stop demonstration and learning site showcasing practical models of agroecological farming rooted in syntropic agroforestry and permaculture principles. The center integrates food production, biodiversity conservation, and community learning, functioning as both a living classroom for local farmers and a research base for testing scalable agroecological practices. CRFF empowers family farmers to transition from conventional seasonal monocropping to regenerative approaches by showing them firsthand how syntropic agroforestry systems are designed and how they function. The Rwengobe site will house a processing facility for the Kibale Goodness brand of forest-friendly products (coffee, macadamia, honey), an extension service system to reach partnering farmers, and the Forest Farmers Initiative fellowship training 50 syntropic agroforestry experts who will each mentor 10 additional farmers to reach 1,000 families.

The syntropic system integrates four forest layers with precise species selection: 30 emergent indigenous trees across seven species (Mahogany, Prunus africana, Markhamia lutea, Sapium ellipticum, Pseudospondias microcarpa, Ficus nathalensis, Funtumia africana), 57 macadamia as high trees, 58 Hass avocado as medium trees, 947 low trees (200 cassava, 198 matoke banana, 50 ndizi banana, 31 gonja banana, 22 bogoja banana, 246 papaya, 200 tree tomato), 1,328 coffee plants between rows at 2.5m spacing, and thousands of biomass trees (Inga Edulis, Leucaena, Moringa) at 0.5m density. The orchard includes Malabar chestnut, loquat, guava, mulberry, star fruit, papaya, and almond. A hedge of wood-lot trees surrounds the boundary. The Orugari garden occupies 2,510 sq meters as a mixed low-tree and shrub zone.
Keystone species
Prunus africana (endangered emergent tree species planted in the syntropic system, indicator of montane forest health), Ficus nathalensis (keystone food source for primates and birds, planted as emergent), Inga Edulis (nitrogen-fixing biomass tree from South America critical to the syntropic carbon cycling engine), and Moringa (multi-purpose biomass tree providing nutrition, mulch, and soil improvement).
Biodiversity context
The site is within the broader Albertine Rift biodiversity hotspot, approximately 10 km from Kibale National Park. While the site itself was degraded at acquisition, the syntropic design is rapidly building back biodiversity by creating a multi-layered forest-like system from scratch. The inclusion of seven indigenous emergent tree species ensures long-term habitat creation for forest-dependent species.
Ecological corridors
While not directly on the Kibale Forest boundary, the Rwengobe site serves as the training and demonstration hub for the wider corridor restoration effort. Farmers trained here carry syntropic principles back to their own plots along the forest boundary, extending the ecological corridor effect. The planned scaling to 1,000 farming families across the wider Kibale area will create a distributed network of productive forest patches that enhance landscape connectivity.
Natural boundaries
The plot (0.375782N, 30.418424E) is part of the Katonga River catchment, which drains into Lake Albert. It sits within a sub-catchment with an upstream catchment area of approximately 7.5 sq km. The Fort Portal-Mbarara highway runs along the upper boundary. The plot includes a wetland at the bottom of the valley covering approximately 10,440 sq meters. The surrounding landscape is hilly but well vegetated, reducing flash flood risk to the lower portions of the farm.
Ecosystem unity
The site connects the agricultural plateau landscape with the broader Kibale Forest ecosystem to the west. While not directly on the forest boundary like the CRFF home plot, Rwengobe demonstrates regenerative farming models for the wider community of farmers who farm away from the forest, showing alternatives to monocropping that rebuild biodiversity and soil health across the entire landscape. The site transitions from the Kibale Forest zone to the Fort Portal corridor, linking multiple ecological and agricultural systems.

Bimodal rainfall with long rains March to May and short rains September to November. The syntropic planting schedule is timed to rainy seasons, with the first demo plot set up in February 2025 and planted in April 2025 to coincide with the long rains. Bottle irrigation is used for newly planted trees during unpredictable dry periods.

The plot varies between 1,210 and 1,242 meters above sea level, a total area of 3.9436 hectares. The wetland has the lowest slope at approximately 3%. The rest varies between 1:3 and 1:10 gradient, requiring slope protection against erosion through the contour-following tree line design.
Landforms
Hilly terrain of the western Ugandan plateau with a valley containing a wetland at the bottom. The Fort Portal-Mbarara highway runs along the upper edge. The site is divided into seven zones: commercial enterprise (12,450 sq m across 4 blocks), wetland and pond (10,440 sq m), mixed low trees and shrubs (4,640 sq m), R&D training center (3,715 sq m), car park and residential area (3,020 sq m), Orugari garden (2,510 sq m), and orchard (430 sq m).
Soil Types
The site slopes vary from 3% in the wetland to 1:3 (33%) on the steepest hillsides. Soil health was likely poor at acquisition due to conventional farming with ploughing, hoeing, monocultures, pesticides, and chemical fertilizers. The syntropic design addresses this through five principles: cover the soil, leave soil undisturbed, feed soil life not plants, grow polycultures, and build ecosystem resilience to eliminate pesticide dependency.
Soil health
CRFF is conducting soil pH and carbon content testing with guidance from Agronomist Paul Kusiima and agroforestry trainer Thiong'o Gachie from Kenya. The syntropic system rebuilds soil health through high-density biomass tree planting (Inga Edulis, Leucaena, Moringa at 0.5m spacing) that provides carbon and nitrogen-rich mulch when pruned, kickstarting soil carbon and nitrogen cycling. Planting beds receive compost, bagasse for nutrients, and wood chips with charcoal for carbon as a biological kickstart. No chemical inputs are used. The transformation from Lantana camara wasteland to productive syntropic plots within 18 months demonstrates rapid soil recovery potential.
Erosion risk
High erosion risk on the steeper slopes (1:3 to 1:10). The syntropic design directly addresses erosion through contour-following tree lines at 7m spacing, permanent soil cover with biomass mulch, minimal soil disturbance (no ploughing or hoeing), high-density root systems from closely-spaced biomass trees, and maintenance of the wetland as a natural sediment trap. Steps protect paths perpendicular to contour lines.

The commercial enterprise zone (12,450 sq m) produces coffee, macadamia, avocado, cassava, bananas, papaya, tree tomato, and moringa. The orchard produces Malabar chestnut, loquat, guava, mulberry, star fruit, and almond. Potential for value-added processing at the planned facility.

People & history

Land Acknowledgements
This land lies within the Toro Kingdom territory of western Uganda. The site was previously under conventional farming that degraded the soil through chemical inputs, monocultures, and ploughing. Its transformation into a syntropic permaculture center represents a restoration of the land's productive capacity using principles that honor natural forest succession patterns.
Traditional ecological knowledge
The syntropic agroforestry system implemented here draws on Brazilian knowledge developed by Ernst Gotsch, adapted to the East African tropical context by expert trainers from Kenya (Thiong'o Gachie). Local knowledge of indigenous tree species, their growth patterns, and ecological roles informed the selection of the seven emergent species. KAFRED contributes community-based conservation knowledge. The community of practice model allows knowledge exchange between pioneer farmers, university students, and international practitioners.
Human Cultures
The Rwengobe area is part of the Toro region, home to the Batooro people. The surrounding farming communities practice smallholder agriculture, predominantly seasonal monocrops of maize, rice, and beans. KAFRED (Kibale Association for Rural and Environment Development) is an active community partner in the area. Mountains of the Moon University in Fort Portal sends students for training at the site. The community of practice established at Rwengobe includes CRFF's 10 pioneer farmers, farm workers, KAFRED members, university students, and visiting trainers.
Cultural landscapes
The Rwengobe site represents the emergence of a new agricultural landscape on the Fort Portal corridor, where the highway frontage makes it highly visible to passing farmers and visitors. The transformation from Lantana-covered wasteland (March 2024) to structured syntropic plots with emerging canopy (September 2025) is itself a cultural statement, demonstrating that the landscape can be reimagined. The training banda under construction will become a gathering place for the growing community of practice. The planned amphitheater built into the hillside uses the natural slope for outdoor learning.

A 33 KV power line crosses the site, restricting tree height to 5 meters within 10 meters of the line on both sides.
